What's the worst-case scenario if we launch this pilot next week?
What's the worst-case scenario if we don't launch for another month?
Which risk is actually bigger?
Minute 4-8: The Value Validation
If this pilot saves us 2 hours per week, what's that worth annually?
How many weeks of prep time would that justify?
Are we past that threshold?
Minute 9-12: The Rollback Test
If the pilot goes wrong, how quickly can we revert to the old process?
What would "going wrong" actually look like in practice?
Can we contain the damage to internal workflows only?
Minute 13-15: The Launch Decision
If we can contain downside risk AND the potential value justifies the prep investment, we ship.
No exceptions. No "one more sprint."
